Why most AI projects stall

You Can't Automate a Mess.

  • 1Software agencies quote for months and don't understand your work.
  • 2Big consultancies won't take a call from a business your size.
  • 3~95% of AI pilots deliver no measurable bottom-line impact.

We've run these processes. So we fix the groundwork first, then automate.

How far you go depends on your data

Working Software in Weeks, Not a Six-Figure IT Project.

Built on the data you already own. A staged path: value at every step, and you can stop at any stage.

See How We Work
Who we are

The Name Is the Promise.

T.E.O.X.Total · Engineering · Optimisation · Execution

TEOX is not a made-up tech word. It is what we do, spelled out. Four letters, one commitment: take the whole engineering process and make it work harder, end to end. Here is what each one means, and why it matters.

T
Total

Not one bottleneck in isolation, but the whole flow, from estimating to document control to handover. A fix in one place that breaks another is not a fix.

E
Engineering

We started as engineers, not IT or software people. We have priced the tender, drawn the GA, chased the transmittal, built the products. The tools come from the work, not the other way round.

O
Optimisation

Take out the drafting, the re-keying, the manual filing. The machine does the graft; your people keep the judgement. That is where the real value sits.

X
Execution

Ideas are cheap. Working software in weeks, on the data you already own, is the point. We ship it, you keep it, and it earns its keep from day one.

Fix the groundwork first. Most automation and AI projects fail because they are bolted onto a mess. We document the reality, then automate, always in that order.
You should own your tools. Not rent them forever. We build it, hand it over, transfer the knowledge, and you keep the result.
Priced to the value, never the hours. Cheap-looking automation reads as risky and heavyweight IT programmes are a waste. We live in the better middle.
We only build what we would use. Because we did. Every tool on this site ran in a real manufacturing business before it was ever a pitch.

This is three engineers who got tired of watching good manufacturers held back by slow, manual work, and decided to do something about it. That is the heart of TEOX.

The reality

Most AI Projects Fail. Yours Won't.

MIT's 2025 GenAI Divide study found around 95% of generative AI pilots deliver no measurable bottom-line impact. Three traps sink them, and we are built to avoid every one.

01, Domain

The Knowledge Gap

Agencies and big consultancies have never priced a tender or drawn a GA. They build what you asked for, not what the job actually needs. We have run your processes.

02, Ownership

The Dependency Trap

External teams build systems your people can't maintain, you're locked in, paying forever. We build on your Microsoft 365, and you own it.

03, Fit

The Integration Nightmare

Off-the-shelf tools don't fit made-to-order operations, and custom builds need expertise you don't have in-house. We are that expertise.

You can't automate a mess. So we fix the groundwork first, then automate.

Built by people who've done the job

Not an Agency. Engineers Who've Run the Work, Building the Software Themselves.

Commercial & Delivery
Estimating, tendering, project delivery

A career in switchgear, ran projects and estimating within a £50M business unit. Has priced the tender, drawn the GA and carried the P&L. Designs and ships the automation, applications and AI directly.

Technical Sales
Contractors, DNOs and the industrial supply chain

Technical engineering background, into estimating and then leading technical sales across UK industry, with established relationships through the contractor, DNO and supply chain. Sells to engineers as an engineer, and owns the support plans once a tool is live.

Platform & Support
Power Platform, retainers and continuous improvement

A background across purchasing, spare parts, warranty, aftersales and project management in UK manufacturing. An expert Power Platform developer, building production PowerApps and Power Automate flows that run to hundreds of steps. Delivers the support plans, so every tool keeps improving after handover.

For made-to-order, engineer-to-order or configure-to-order manufacturers. Switchgear, MCC, enclosures, acoustics, HVAC, pumps, modular buildings, transformers, gen-sets, skids and panel builders, running the same quote → engineer → manufacture → deliver workflow, with the same pain.

How we work

Assess. Build. Own. Fixed Scope, and You Keep the Result.

Phase 012–3 weeks

Assess

  • AI & data readiness, mapped to your real workflow
  • Where the volume, cost and pain actually sit
  • A costed roadmap, yours to keep, credited against your first build
Phase 02Weeks, not months

Build

  • Fixed price against a written scope, no day rates
  • Built on the data you already own
  • Working software every week, not a big-bang reveal
Phase 03Ongoing

Own & Evolve

  • You own the system and the code
  • Full knowledge transfer to your team
  • Your plan — part of every build — keeps the tools improving as you change
What this delivers

Real, Measurable Outcomes

~50%faster turnaround
~1.5×the quotes, same team
~90%fewer errors
Zeroextra headcount

Figures from prior engagements. Your numbers depend on where you start, which is exactly what the assessment establishes.

The economics

Priced to Pay for Itself, Inside a Year.

We never quote day rates or build hours. Every tool is priced against two numbers you already know: what the problem costs you now, and what the conventional route would cost. The arithmetic is built to sit comfortably in your favour.

Time released

A tool that frees half a person's week hands back a quarter of a full-time role every year, redeployed to winning work, not re-keying and redrawing.

Errors eliminated

~90% fewer errors means fewer reworks, fewer post-order disputes, and output your customers trust the first time.

Throughput won

More throughput out of the same team. In a made-to-order business, resource capacity is your revenue capacity, the bottleneck you clear is the growth you unlock.

Conventional route: a long IT programme over many months. This: a fraction of it, delivered in weeks, and it's yours to keep.

Retainer plans · Part of every build

Your Tools Keep Getting Better.

A build is the start, not the end. A plan is part of the package on every build — every tool is handed over onto one, Care as the minimum — so it stays healthy and keeps improving. You climb the ladder as your tool count grows.

  • 5.5 build days a month
  • Multiple on-site days
How it works. Every build is handed over onto a plan, with Care as the minimum, because a tool nobody looks after stops earning inside a year. Every plan includes development days, not just monitoring, so your tools keep improving while you use them. Every ticket is acknowledged automatically the moment you raise it, and how fast a person picks it up is part of what you buy: two business days on Care, four business hours at the top. You move up a level as more of your business runs on tools we built, not as time passes. Three months to start, then month to month on 30 days' notice. Unused build days roll forward for three months, and you can draw at most one extra month's allowance on top of the current month. Anything outside the plan is scoped and agreed before we start, and AI running costs sit on your own cloud account at cost, so there is no usage risk and no surprise bill.

Each plan is set to the value it returns, and you'll always know the full cost before anything begins, discussed on your assessment call.

The query register

Every Job Starts With Questions. Here Are Straight Answers.

Run the way a good contract runs its technical queries: numbered, answered, closed out.

What Is TEOX?+
TEOX designs and builds custom business-process apps and AI automation for made-to-order engineering and manufacturing businesses, the estimating, document-control, sales-intelligence and configuration tools you need but can't buy off the shelf. Built by people who have run these processes, on the data you already own.
Who Is It For?+
£10–100M made-to-order manufacturers, switchgear, enclosures, acoustics, HVAC, pumps, skids and panel builders, running the same quote → engineer → manufacture → deliver workflow, with the same bottlenecks: estimating, manual document control, re-keyed BOMs and CRM data nobody can query.
How Is This Different from a Software Agency or a Big Consultancy?+
Agencies quote for months and have never priced a tender or drawn a GA. Big consultancies won't serve a business your size. Off-the-shelf software doesn't fit made-to-order work. TEOX is a person who has run the process building the tool directly, no translation layer between the problem and the solution.
Isn't Bespoke Software Really Expensive?+
Cheaper than the problem you're living with. We never price to day rates or build hours — every project is a fixed price against a written scope, set against what the problem costs you now and what the conventional route would cost. You'll know the full cost before we start, and the arithmetic is built to pay back inside a year.
What If It Doesn't Work Out?+
You see working software throughout the build, not just at the end. It's reviewed as we go, so if something isn't right we catch it early, not after months of development.
I'm Not Technical, Will I Understand the Process?+
We explain everything in plain English. No jargon, no assumptions. You'll always know what's happening, what's next, and why.
Do We Need to Buy New Software or Platforms?+
No. We build on what you already own, Microsoft 365, your existing costing workbooks and your CRM exports. No new platforms, no per-seat licences, no data migration.
How Long Does It Take?+
The Process & Data Assessment takes two to three weeks. Builds are delivered in weeks, not months, with working software every week rather than a big-bang reveal at the end.
Where Does Our Data Go? Is It Secure?+
It stays yours. The Microsoft 365 tools run entirely inside your own tenancy, nothing leaves your environment, and the AI runs on your own cloud account wherever possible. The browser-based tools run on your machine, so the data never leaves it.
What If Our Processes and Data Are a Mess?+
That's normal, it's the starting point, not a barrier. The assessment establishes your data maturity, and we fix the groundwork first: document reality, remove the manual steps, then connect with AI. You get value at every stage and can stop at any of them.
Will We Be Locked in or Dependent on You?+
No. You own the system and the code, with full knowledge transfer to your team. Every build does include a support plan — Care is the minimum — because tools should keep improving as your business changes. After the first three months it rolls month to month on 30 days' notice: it exists to keep your tools evolving, not to keep you dependent.
What Can You Actually Build?+
An automated route around the processes that limit your capacity. Working examples in production include a 3D switchboard configurator, AI-routed document control on Microsoft 365, an automated BOM generator with ~90% fewer errors, and a sales-intelligence dashboard, plus smaller single-workflow automations as entry points. See the four case studies above.
How Much Does It Cost?+
We price to the value and to what the conventional route would cost, never to day rates or build time. Every build is a fixed price against a written scope, and you'll know the full cost before we start. Exact figures are set to your solution and discussed on the assessment call.
